The Inverse Conway Maneuver deliberately designs the team structure to produce the desired system architecture. For AI organizations, this means structuring teams so that the AI systems they build have the right boundaries, interfaces, and ownership patterns rather than reflecting organizational accidents.

Conway’s Law in AI Organizations

Conway’s Law manifests clearly in AI projects:

Separate data and model teams produce disconnected systems - When the data engineering team and the data science team are in different departments with different managers, the data pipeline and the model training pipeline become separate systems with a brittle interface (typically files dropped in S3). Changes to the data schema break the model. Schema changes require cross-team coordination that slows delivery.

Centralized AI teams produce monolithic AI services - When one AI team serves the entire organization, they build a single AI service that handles all use cases. This monolith becomes a bottleneck: every use case competes for the same team’s attention, and the service grows increasingly complex.

Regional teams produce regional AI systems - When teams are organized by geography (US team, EU team, APAC team), each region builds its own AI solution. This produces duplicated effort, inconsistent quality, and difficulty sharing models and data across regions.

Instead of accepting the system architecture that your current org structure produces, decide what architecture you want and restructure teams to match.

Desired Architecture: Modular AI Platform + Domain-Specific Applications

If you want a shared AI platform (model serving, feature store, monitoring) with domain-specific AI applications built on top:

Team structure - Create a platform team that owns the shared infrastructure and stream-aligned teams (one per domain) that own their AI applications. The platform team and domain teams have clear interfaces: the platform provides APIs and self-service tools, domain teams consume them.

What this produces - A modular system with well-defined interfaces between platform and application layers. Domain teams can move independently. The platform evolves based on common needs.

Desired Architecture: End-to-End AI Products

If you want independent AI products that own their full stack from data to user interface:

Team structure - Create autonomous product teams that include data engineers, ML engineers, software engineers, and a product owner. Each team owns everything from data ingestion to model deployment to the user-facing application.

What this produces - Independent, loosely coupled AI products that can be developed, deployed, and scaled independently. Each product’s architecture reflects the team’s full ownership.

Desired Architecture: Shared Data, Distributed AI

If you want a centralized data platform with distributed AI development:

Team structure - Create a data platform team that owns the data lake, data quality, and feature store. Create multiple AI teams that consume data from the platform and build domain-specific models. Embed data engineers in the AI teams to serve as liaisons with the data platform.

What this produces - A consistent data layer with standardized quality and governance, used by multiple AI teams. Each AI team’s models share the same data foundation, enabling cross-domain features and consistent data quality.

Practical Steps

1. Define the target architecture - Before reorganizing teams, explicitly define the system architecture you want. Draw the component diagram, the data flows, and the interfaces between components.

2. Map the current architecture to current teams - Identify where the current system’s boundaries match team boundaries (Conway’s Law in action). These boundaries are natural and will be maintained by the organization.

3. Identify mismatches - Where do you want different boundaries than the current team structure produces? These mismatches are the targets for the Inverse Conway Maneuver.

4. Restructure gradually - Do not reorganize everything at once. Start with the highest-impact mismatch. Move people, adjust reporting lines, and change collaboration patterns to align team boundaries with desired system boundaries.

5. Reinforce through interfaces - Define explicit interfaces (APIs, data contracts, SLAs) between teams that match the desired system interfaces. If two teams should communicate through an API, make the API the official interface and discourage back-channel communication that would undermine the architectural boundary.

Common Mistakes

Ignoring Conway’s Law - Designing an architecture that conflicts with the team structure and expecting willpower to overcome organizational gravity. It does not. The system will drift toward the team structure.

Reorganizing without architectural clarity - Shuffling teams without a clear target architecture. This produces temporary disruption without lasting improvement.

Over-rotating - Creating so many small teams that coordination overhead exceeds the benefits of autonomy. For AI organizations under 30 people, 2-4 teams is usually sufficient.

When to Apply the Inverse Conway Maneuver

Apply when you observe that your AI system’s architecture is causing problems (monolithic bottleneck, duplicated effort, fragile interfaces) and those architectural problems map directly to team boundaries. The maneuver is a deliberate organizational change, not a casual restructuring, and should be undertaken with clear architectural goals and leadership commitment.
